Do You Need a Fractional CTO?
A fractional CTO gives you senior technical leadership part-time. Learn what they do each week, what it costs, and the signs you need one or don't yet.

You need a fractional CTO when technical decisions are piling up, money is being spent on software, and nobody on your side can judge whether those decisions are sound. A fractional CTO is a senior technical lead who works with you part-time, usually a few hours a week, for a monthly fee. If your product is simple and a trusted vendor is already delivering well, you probably don't need one yet.
What a fractional CTO actually does
The title sounds grand, but the work is practical. Most of it falls into four buckets.
Making and recording technical decisions. Which stack to build on, whether to buy a SaaS tool or build your own, how to structure the database, which cloud provider to use. A good fractional CTO writes these decisions down with the reasons, so the next developer understands why things are the way they are.
Managing vendors and developers. Reviewing estimates before you sign them, reading pull requests, checking that what an agency calls "done" is actually done. This is often where founders get the most value, because a bad estimate or a sloppy handover costs far more than the CTO's fee.
Planning hiring. Writing job descriptions that attract the right people, running technical interviews, and deciding when to hire in-house versus keep working with an agency.
Translating for the business. Explaining technical risk to investors, a board or a large customer's security team in language they can act on.
In a typical week, that might look like a one-hour planning call with you, two or three hours reviewing code and estimates, an hour answering questions from developers, and a short written note at the end listing what was decided and what needs your attention.
Signs you need a fractional CTO
These are the situations where part-time technical leadership tends to pay for itself quickly:
- You have three agency quotes for the same app, ranging from ₹4 lakh to ₹25 lakh, and no way to tell which is realistic.
- Your vendor keeps missing deadlines and you can't tell whether the problem is them, your requirements or the technology.
- You are about to raise funds, and investors will run technical due diligence on code nobody has reviewed.
- You have one or two in-house developers who are capable but junior, and nobody is setting standards for them.
- Your team runs on spreadsheets and WhatsApp groups and you know you need software, but you don't know whether to buy a CRM, an ERP or build something.
- A large customer has sent you a security questionnaire and you can't answer half of it.
If two or more of these sound familiar, part-time technical leadership is likely worth trying.
Fractional CTO vs full-time CTO vs agency
A fractional CTO sits between doing nothing and hiring a senior leader full-time. Here is how the options compare for an early-stage company.
| Fractional CTO | Full-time CTO | Agency's own tech lead | |
|---|---|---|---|
| Time commitment | A few hours to two days a week | Full-time | Only on that agency's project |
| Cost | Monthly retainer | Senior salary plus equity | Bundled into project price |
| Whose interest | Yours | Yours | Partly the agency's |
| Best for | Pre-seed to Series A, or non-tech SMBs | Product is the business and team is growing fast | Single, well-defined build |
| Main risk | Limited availability | Expensive mistake if the hire is wrong | Nobody checks the agency's work |
The agency column is the one founders underestimate. An agency's tech lead may be very good, but they are not independent. They will rarely tell you the scope is too big or that a cheaper tool would do the job, because that reduces their revenue.
How much does a fractional CTO cost?
Pricing varies widely by seniority, hours and location, so treat these as typical market ranges rather than fixed rates. In India, part-time senior technical advisers commonly charge somewhere from around ₹50,000 to ₹3 lakh a month, depending on how many hours they commit and how senior they are. In the US, UK or Australia, the same role often costs several thousand dollars a month. Some charge hourly for occasional calls instead of a retainer.
What moves the price:
- Hours per month and how quickly they must respond
- Whether they review code themselves or only advise
- Stage and complexity: a fintech with compliance needs costs more than a booking app
- Whether hiring and interviewing are included
A worked example
Take a D2C skincare brand in Indore with ₹2 crore in annual revenue. The founders plan a mobile app and a custom order management system, and the agency quote they like comes to ₹18 lakh over eight months.
They bring in a fractional CTO at roughly 8 hours a week for ₹80,000 a month. In the first month, the CTO compares the order management scope against what Shopify plus an existing inventory app already does, and finds that about half of it is already covered by tools the brand pays for. The custom build shrinks to the parts that are genuinely specific to their business, and the quote drops to around ₹10 lakh.
That ₹8 lakh saving covers ten months of the retainer. The CTO then reviews the agency's work fortnightly, catches a payment integration that skipped webhook verification, and writes the job description for the brand's first in-house developer. The numbers in your case will differ, but the pattern is common: the first useful thing a fractional CTO does is stop you from building something you don't need.
When a fractional CTO is the wrong choice
Part-time leadership has limits, and it is better to know them before you sign.
If your product is the company and you are scaling fast. A venture-backed software startup hiring ten engineers needs someone full-time who owns the architecture and the team every day. A fractional CTO can bridge the gap while you recruit, but should not be the long-term answer.
If you need hands-on coding at volume. A fractional CTO reviews and guides. If what you actually need is someone to write most of the code, hire a senior developer or a team instead.
If you won't act on advice. The value comes from decisions being made and followed through. If the founders override every recommendation, you are paying for opinions you won't use.
If the setup is simple and working. A restaurant with a Shopify store and a booking widget that both work well doesn't need a CTO of any kind. An occasional hourly consultation is enough.
How to hire a good one
Ask for examples of decisions they have made and how those turned out, including ones that went wrong. Ask how they would handle a disagreement with your agency. Check that they have built and shipped software themselves recently, because advice that hasn't touched real code for years tends to be out of date.
Agree in writing on hours per month, response times, what is included (code review, interviews, vendor calls) and how either side can end the arrangement. Make sure all accounts, repositories and documents stay in your company's name. A trial month with a defined goal, such as reviewing your current codebase and producing a ranked list of risks, is a fair way to start.
If you are also deciding where to host your product, our guide to choosing between AWS, Azure and Google Cloud is the kind of decision a fractional CTO would normally help you make.
FAQ
How many hours a week does a fractional CTO work?
It depends on the agreement, but most early-stage arrangements fall between four hours a week and two days a week. The hours often start higher in the first month, while they learn your systems, and settle lower after that.
Can a fractional CTO become our full-time CTO later?
Sometimes, if both sides want it. More often, part of the fractional CTO's job is to help you hire a full-time technical lead and hand over cleanly.
Do I need a fractional CTO if I'm not a tech company?
You might. Traders, manufacturers and service firms that are spending heavily on ERP, CRM or custom software benefit from an independent technical view before they commit.
